The bottleneck was business scalability

Infrastructure was not the main constraint. Fragile integrations, launch failures, inconsistent inventory, and reliance on engineering to fix operational issues reduced time to market and made it harder to onboard new brands.

Target architecture, priorities across verticals, operating model, and removal of daily dependence on engineering.

The key decision

Transform VIS into a business platform rather than maintaining a collection of manually supported integrations. The transformation focused on two capabilities: an AI-enabled back office for commercial autonomy and internal inventory/checkout adapted to the complexity of new vehicles.

Lesson: scaling a platform does not always mean processing more requests. Here, value came from reducing operational complexity, strengthening inventory and integrations, and turning engineering from an operational bottleneck into an enabler of growth.
